Their process was entirely manual:

The Solution

Using HubSpot, MTRevOps built a referral automation system that transformed the manual process into a structured and scalable workflow.

1. Smart Referral Form

We created a dynamic HubSpot form that allowed users to submit up to five referrals at once.

Using conditional logic, the form:

  • Displayed additional fields only when needed
  • Reduced friction for users submitting referrals
  • Captured all referral information in a structured way

2. Automated Contact Creation

Once the form was submitted, a HubSpot workflow evaluated the submission and:

  • Determined how many referrals were submitted
  • Automatically created new contact records for each referral
  • Associated the referral with the original submitter

This ensured every referral relationship was clearly documented.

3. Net-New Referral Validation

Not all referrals qualify for incentives. To ensure accuracy, the workflow automatically checked whether the referred contact already existed inside of HubSpot.

If the contact was new:

  • The referral was accepted
  • The reward amount increased

If the contact already existed:

  • The referral was flagged as such
  • The submitter was notified that the contact existed already with a personalized email

This prevented duplicates while maintaining transparency.

4. Automated Referral Reward Tracking

Each valid referral automatically increased the referrer’s reward balance by the referral amount.

The system calculated reward totals based on valid referrals, ensuring accurate tracking of the incentive payouts.

5. Scalable Workflow Design

This automation was built to support a multi-brand environment, allowing the organization to:

  • Replicate the workflow across brands
  • Maintain consistent referral tracking
  • Scale the program as new brands were added
